Start with the business transaction
Invoice changes, urgent payment requests and password resets deserve explicit procedures. Decide which payment changes require a call using a previously verified number. A reply to the same email thread is not independent confirmation when an account or conversation may be compromised. Give finance and sales a practical verification route that works when a senior person is travelling.
Protect accounts and review access
Enable supported authentication protections and review who has administrative rights. Check shared-mailbox permissions, forwarding rules and third-party application access. Assign an owner for joiners, role changes and departures. Keep a process for recovering a locked account that verifies the person before resetting credentials. These operational details matter alongside the email security licence.
Check domain configuration carefully
Review the domain’s mail-sending systems and authentication configuration with the email administrator. Marketing platforms, invoicing tools and the website may all send legitimate messages. Changing mail records without an inventory can interrupt genuine mail. Introduce policy changes with monitoring and a rollback plan; exact DNS settings must follow the selected providers rather than a generic example copied from a guide.
Practise reporting and first response
Staff should know where to send a suspicious message and what to do if they already clicked or entered credentials. Do not ask them to forward sensitive attachments widely. The response team should verify the event, review account access, preserve evidence and involve the appropriate business owner. A reported message is an opportunity to interrupt a workflow before money or information is lost.
Measure readiness with scenarios
Use a changed supplier bank account, an unexpected sign-in prompt and a compromised shared mailbox as exercises. Check whether people know the verification route and whether an administrator can investigate quickly. Record gaps as actions. Awareness training becomes more useful when it rehearses your actual approval procedures instead of only asking people to recognise spelling mistakes.
